What we asked

We asked two groups the same set of statements about what Gen Z employees are like. Managers answered about Gen Z. Gen Z employees answered about themselves. Then we asked Gen Z a third time to guess what employers would say about them. Everything on this page comes from comparing those three answers.

How to read this:วิธีอ่านภาพนี้: Each row is one statement. Green is where Gen Z put themselves, orange is where managers put them, and the number on the right is how far apart they are. The grey rows are the three where the two sides are so close that the difference could be chance.

Look at the direction, not just the size. On the traits where a high score is a compliment, managers score Gen Z lower. On the traits where a high score is a complaint, they score them higher. It never flips. A real disagreement about young people would point different ways on different questions.

It is not about respect for authority. It is about obligation

The widest gap was about deference to senior colleagues. But that turns out to be two different things, and only one of them is where the disagreement lives.

How to read this:วิธีอ่านภาพนี้: The top row is the questions about obligation: feeling you owe something to a manager who helped you, not wanting to inconvenience a senior colleague, avoiding anything that makes them lose face. The bottom row is the questions about rank: who should decide, whether juniors may argue.

This is the finding. On questions of rank the two sides nearly agree. On obligation they are twice as far apart, and the five widest single questions in the whole study are all obligation questions. These young employees say they feel เกรงใจ and บุญคุณ towards their seniors. Their managers do not believe it.

The two groups overlap. There are managers who rate Gen Z well above their own group's average, and Gen Z who rate themselves well below theirs. The gap is true of the averages and it is not a description of the person in front of you. Using it that way would turn a finding into a fresh stereotype.

Every guess is kinder to themselves than the truth. They think they are seen roughly as they see themselves. So they are not ignoring this gap and they are not arguing with it. They do not know it is there, and a person who thinks they are already read correctly has no reason to change anything.

On not sticking it out, Gen Z guessed right. Managers do raise it, and Gen Z came prepared for it. The miss is the managers' biggest worry of all: not noticing colleagues, not reading the room. Almost no Gen Z saw that one coming. So the young employees are defending themselves against a charge of laziness while the real complaint is about something else entirely.

And here is the sharpest thing in the study. Asked for their own strengths, Gen Z repeatedly claim listening, consideration, keeping the peace. Across every single thing the managers wrote about what they value in Gen Z, not one credits them with any of it.

One thing changes everything: how the day-to-day actually goes

Managers were also asked how their actual day-to-day interactions with Gen Z had gone over the past year. Were they friendly. Were they respectful. Did they feel welcome.

The managers who report more good interactions see Gen Z completely differently.

This is the strongest relationship in the whole study, and it holds up every way we checked it.

Quality

Having good interactions predicts a much kinder view of Gen Z across the board.

Not quantity

How many Gen Z somebody works with, and for how many years, makes no difference at all.

That distinction is the practical point. Putting the two groups in a room together is not the intervention. Making the interactions good is. And the same managers who report good contact are also the ones who say training a young employee is worth the investment.

Which leads somewhere uncomfortable. A manager who believes Gen Z will not stay invests less in developing them. Invest less in someone, and you have built the reason they leave. Nobody in that loop is behaving unreasonably, and it still ends badly for everyone.

Neither wrote about itself.

Four things to do differently on Monday

  1. Ask one direct question before you conclude anythingถามตรง ๆ หนึ่งคำถามก่อนจะสรุปThe data says managers guess low on these traits, in one direction, consistently. A single question costs nothing and the guess is reliably wrong.
  2. Say out loud what you are actually markingบอกให้ชัดว่าเรากำลังให้คะแนนอะไรThey know their manners with senior colleagues are a weakness. They do not know it is the thing you are weighing. Tell them.
  3. Name the behaviour, not the characterพูดถึงพฤติกรรม ไม่ใช่นิสัยThe complaint is almost never about the confidence itself. It is about who picks up what gets put down. That is a sentence you can say and they can act on.
  4. Engineer one good interaction this weekสร้างปฏิสัมพันธ์ที่ดีหนึ่งครั้งในสัปดาห์นี้It is the quality of contact that moves the view, not the amount. Pick one person and make one interaction go well.

What this cannot tell you. This is one round of data. Both groups volunteered rather than being picked at random, and the Gen Z who answered do not work for the managers who answered. Nobody has been interviewed yet. It is enough to start a conversation with, and not enough to settle one.
